Zero-Based Transformation — rebuild the model from a blank sheet.

Zero-Based Budgeting refused to carry last year's numbers forward and rebuilt the budget from zero. Zero-Based Transformation does the same for the operating model — it starts from how work actually runs today, justifies every part from evidence, and refuses to inherit assumptions no one can defend.

The lineage

A recognized discipline, applied to a new subject.

Zero-based thinking is not new. It reset corporate budgeting decades ago by rejecting the incremental baseline. ETEGY applies the same logic where it has never been applied rigorously — the operating model itself.

The precedent · Zero-Based Budgeting

Justify every line from zero.

Zero-Based Budgeting builds each period's budget from a zero base. Instead of adjusting last year's figures up or down, every expense must be justified from scratch, on its own merits, each cycle.

The discipline is prized for one reason: it strips out the unexamined inheritance — the spend that survives only because it survived last year.

The parallel · Zero-Based Transformation

Justify the operating model from zero.

ZBT refuses the incremental baseline of the operating model — the org chart, the reference process map, last year's assumptions about how work runs. It starts from the actual state and rebuilds from what the evidence shows.

Same instinct, new subject: not the budget, but the working system that turns strategy into provable value.

What "zero-based" changes

Most transformation starts from the wrong baseline.

The default is to begin from a current-state slide and adjust it toward a target. Zero-based begins somewhere else entirely — and the difference decides what the transformation can see.

The incremental default
The Zero-Based read
Starts from last year's org chart and roadmap
Starts from how work actually runs today
Adjusts the current-state diagram toward a target
Rebuilds from the actual state, part by part
Carries forward assumptions no one re-tests
Justifies every part from evidence, or removes it
Declares success by activity completed
Holds the outcome to a provable standard
The principle in motion

Three moves, every engagement.

Zero-Based Transformation is a stance before it is a sequence. Held consistently, it produces the same three moves — read, surface, rebuild.

01 · Read

Read the actual state

Surface how demand really enters, moves, and proves out — the operating model as it behaves, not as it's drawn.

02 · Surface

Surface pains, gains & requirements

Hear the Voice of the System: where value leaks, what already works and must be protected, and what the model must do to carry strategy.

03 · Rebuild

Rebuild for provable throughput

Reset the model where evidence demands it — and hold the change to a standard a board can defend.

Where it sits

ZBT is the principle. The rest of the system carries it.

Zero-Based Transformation sets the stance. It becomes repeatable through the model that operationalizes it and the instruments that make the read actual and the outcome provable.
